Calderbank Building Society

The strategy, the diagnostic and the use case selection

What was known and what was chosen before the first team started building.

Calderbank Building Society is a worked example, and the organisation does not exist. Nothing here is evidence about any real organisation.

Read as at2027-01-21, the latest of the three seeding dates the record carries: the purpose stated, the diagnostic run and the pipeline agreed.

Diagnostic2027-01-14, 10 sessions, 1 team interview.

Pipeline2027-01-21, agreed by Ruth Ellery.

Choices due2027-01-18 to 2027-04-27, the period Ruth Ellery set for the choices' key results.

1The strategy4 choices, taken between 2027-01-19 and 2027-03-30

What the firm is for

Calderbank lends on the homes of members whose income a large lender's model will not price, and looks after them when their circumstances change, because the members own it.

The crux

When a member rings up because they have missed a mortgage payment, the person who answers cannot see that member's whole situation in one place, so the member has to explain it and the answer takes longer than it should. Calderbank cannot keep fixing this by writing more software onto the old system that holds the mortgages, because it cannot replace that system and everything built on it has to be maintained forever.

Ruth Ellery diagnosed it on 2027-01-18.

Where the firm plays

  • Residential mortgages for borrowers a large lender's model cannot price: the self-employed, contractors, later-life borrowers and people with thin credit files.
  • Savings for members in the four counties the society was founded in, taken in branch, by post and online.
  • Servicing and arrears support for every loan the society writes, kept in house.

Where it declines to play

  • Buy-to-let portfolio lending, left in 2019 and not returning.
  • Unsecured consumer credit.
  • Current accounts and payments, which the society will neither build nor buy.
  • Lending outside the United Kingdom.
  • Servicing other lenders' books as a service, which two brokers have asked for.
What the firm has taken onWhat it has declined

Calderbank will take its arrears case workflow from a product and build, as its own, only the retrieval that puts a member's case in front of the person answering the call.

It will not fund the servicing platform rewrite on the portfolio list, and it will write no further bespoke workflow on the core.

Supporting a mortgage customer after completion. Ruth Ellery took it on 2027-01-19.

Calderbank will hold arrears support in house and make the judgement its advisers exercise the thing that sets the society apart, building it into the roles and the training rather than into software.

It will not outsource arrears collections, and it will automate neither the setting of an arrangement nor the contacting of a member flagged as vulnerable.

Supporting a mortgage customer after completion. Ruth Ellery took it on 2027-01-19.

Calderbank will send every member communication through one correspondence platform, and every team that writes to a member will write through it rather than build its own.

It will not fund a second outbound channel for arrears, and it will not let a team send post from its own application.

Opening a savings account in one sitting, Supporting a mortgage customer after completion, Recovering arrears without cutting across an arrangement. Ruth Ellery took it on 2027-02-24.

Calderbank will hold every automated lineage to a measure over the population of acts it produces, and will stop reading a sample of outputs as though it said anything about the fleet.

It will not accept a per-case eval result as evidence that a lineage is safe to run, and it will not admit a new lineage on a sample alone.

Supporting a mortgage customer after completion, Spotting a transaction worth acting on. Ruth Ellery took it on 2027-03-30.

Ruth Ellery placed the firm on 2027-01-07, before the day, and did not see the answers.

Every obligation this use case carries is codified as a policy with a test, and no policy is orphaned from an obligation: nowhere (Obligations are held in a spreadsheet in second line; no policy carries a test, and Diane Fell said the tests are people reading papers.). Every codified policy states where its test runs, and one of them has stopped a release: absent: no subject at this client (No policy in the risk category is encoded as a check yet, so there is no population of encoded policies to read and nothing that could have stopped a release. Diane Fell was asked what runs the tests behind the board's commitments and said the answer is a person reading a paper.). The placement is gated: neither gate statement is followed somewhere or everywhere. It refuses nobody anything, and recommends starting with the work that gives the firm a check able to fail a release.
